Most people replace an office chair only after it becomes obviously broken — a wheel falls off, or the gas lift stops holding height entirely. - Cracking or peeling upholstery, especially on leather or PU chairs, which usually indicates the material has dried out and lost its cushioning quality underneath, not just a cosmetic issue you can ignore.
- Casters that stick, squeak, or roll unevenly, forcing you to twist or push harder than you should to move around your desk, which adds up to real strain over repeated daily use.

It's also worth paying attention to smells or sounds that weren't there before — a persistent squeak from the base or mechanism, even if the chair still functions normally, often signals internal wear that will eventually progress to a more noticeable failure. Catching this early sometimes allows for a simple fix, like lubrication, before it becomes a full replacement situation.

If you're noticing two or more of these at once, it's usually a better call to replace the chair than keep patching individual issues — repairs on an aging gas lift or mechanism rarely last as long as a proper replacement, and the ongoing back strain from a failing chair often costs more in comfort than the price of a new one over the following months.
